{"id":3896,"date":"2022-02-20T02:42:40","date_gmt":"2022-02-20T01:42:40","guid":{"rendered":"https:\/\/www.fullo.net\/blog\/?p=3896"},"modified":"2022-02-20T02:55:05","modified_gmt":"2022-02-20T01:55:05","slug":"invincible-okr","status":"publish","type":"post","link":"https:\/\/www.fullo.net\/blog\/2022\/02\/20\/invincible-okr\/","title":{"rendered":"Invincible OKR"},"content":{"rendered":"\n<p>Una mia ossessione \u00e8 quella di abilitare le aziende a ragionare su due diversi binari, quello del business as usual e quello dell&#8217;innovazione.<\/p>\n\n\n\n<p><a href=\"https:\/\/www.digitiamo.com\" data-type=\"URL\" data-id=\"https:\/\/www.digitiamo.com\">Digitiamo <\/a>opera in questo modo, con una linea di business pi\u00f9 tradizionale ed una prossima allo startup studio. Ma anche <a href=\"https:\/\/www.fullo.net\/blog\/2020\/02\/28\/di-necessita-virtu\/\" data-type=\"post\" data-id=\"3392\">Apropos<\/a> ha un filone di innovazione per identificare nuove opportunit\u00e0 sul mondo degli eventi IT (cosa che si \u00e8 rivelata fondamentale alla sopravvivenza negli ultimi due anni).<\/p>\n\n\n\n<!--more-->\n\n\n\n<p>Nel primo binario \u00e8 importante creare competenza, oserei dire maestria, nella esecuzione del lavoro di tutti i giorni. Lavorare sul binario del <em>business as usual<\/em> non significa congelare i propri sforzi ed andare avanti come se nulla fosse &#8211; <em>perch\u00e9, tanto, abbiamo sempre fatto cos\u00ec<\/em> &#8211; Significa, invece, portare una innovazione incrementale utile a ridurre i costi di esercizio, automatizzare i processi e conoscere il mercato di riferimento in modo da poterlo anticipare quel tanto che basta da rimanere a galla anche nei momenti pi\u00f9 complessi. <\/p>\n\n\n\n<p>Dall&#8217;altra parte il mondo dell&#8217;innovazione porta ad avere, in azienda, comportamenti e ragionamenti molto diversi. Il mantra dell&#8217;azienda deve essere quello di testare e validare nuove idee continuamente. Fino a creare un nuovo modello di business che, nel tempo, andr\u00e0 a sostituire quello attuale. Per farlo bisogna creare un ambiente, ed una cultura, capace di fare tanti piccoli esperimenti controllati in poco tempo e con poco budget. <\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-style-default is-layout-flow wp-block-quote-is-layout-flow\"><p>Avoid big failures, or you are dead. Embrace small failures, or you are dead.<\/p><cite>Osterwalder, <a href=\"https:\/\/amzn.to\/3BC0h3O\" data-type=\"URL\" data-id=\"https:\/\/amzn.to\/3BC0h3O\">Invincible Company<\/a><\/cite><\/blockquote>\n\n\n\n<p>Gartner chiama questo approccio, applicato ai temi di digital transformation, <strong>Bimodal IT<\/strong>.<\/p>\n\n\n\n<div class=\"wp-block-image\"><figure class=\"aligncenter\"><img decoding=\"async\" src=\"https:\/\/lh6.googleusercontent.com\/uYMbL4GdGGMiX5CJr6zstnlXXLgiB-xs-hYS1djDK8GUofrTZFaD1A8OWk0x0A76PNN3dA-oL9AvzxtWpRDYBeNKE4aCNEb3MUgFnt4GyrZxj0cK0Tu27EKRoI8JdQY_dxFKAMZbNHA\" alt=\"a53.png\"\/><\/figure><\/div>\n\n\n\n<p>Questo \u00e8 un modello operativo presentato nel 2015 ed <a href=\"https:\/\/www.forbes.com\/sites\/jasonbloomberg\/2015\/09\/26\/bimodal-it-gartners-recipe-for-disaster\/?sh=3ee741b75dd7\">ampiamente criticato<\/a> tanto che Gartner stessa ha pubblicato negli anni una <a href=\"https:\/\/www.gartner.com\/smarterwithgartner\/busting-bimodal-myths\" data-type=\"URL\" data-id=\"https:\/\/www.gartner.com\/smarterwithgartner\/busting-bimodal-myths\">serie di articoli<\/a> (purtroppo la maggior parte dietro paywall) a spiegarne la filosofia oltre la (criticata) superficie visibile. Nel Bimodal IT i due binari si chiamano rispettivamente <em>Mode 1<\/em> e <em>Mode 2<\/em>. Il <em>Mode 1<\/em> \u00e8 quello associato al business\/tecnologia legacy che porta valore all&#8217;impresa mentre il <em>Mode 2<\/em> \u00e8 quello relativo alle aree operative con maggiore incertezza e su cui \u00e8 necessario costruire competenza.<\/p>\n\n\n\n<p>Lo stesso modo di pensare, ed agire, \u00e8 descritto nel libro <strong>Invicible Company<\/strong> di <a href=\"https:\/\/amzn.to\/3s2ks7B\" data-type=\"URL\" data-id=\"https:\/\/amzn.to\/3s2ks7B\">Osterwalder<\/a> (autore, tra le altre cose, di <a href=\"https:\/\/www.fullo.net\/blog\/2020\/04\/07\/resilienza-e-sostenibilita\/\" data-type=\"post\" data-id=\"3448\">Business Model Canvas<\/a>). A seguito di una serie di esperimenti per validarne assunzioni potrebbe emergere un mercato\/prodotto di tipo <em>Star<\/em>, il quale, a sua volta, potr\u00e0 successivamente trasformarsi in <em>Cash Cow<\/em> entrando di fatto in una fase di Miglioramento.<\/p>\n\n\n\n<p>Osterwalder, comunque, esprime questa filosofia imprenditoriale in modo chiaro e con il suo classico stile visuale, aggiungendo uno spunto non banale:<\/p>\n\n\n\n<p>Cosa ci dice se stiamo operando bene nelle fasi di <em>Esplorazione<\/em> o di <em>Miglioramento<\/em>? Ovviamente dei KPI. Ma quali?<\/p>\n\n\n\n<p>Se vi ricordate nell&#8217;articolo in cui scrivevo del <a href=\"https:\/\/www.fullo.net\/blog\/2021\/11\/06\/budgeting-ed-okr\/\" data-type=\"post\" data-id=\"3865\">Budget come strumento a supporto degli OKR<\/a> e che, di fatto, esistono due tipi di OKR: quelli per creare crescita incrementale e quelli per creare innovazione esponenziale. I primi utili al <em>Miglioramento<\/em> dell&#8217;attuale BMC (e al <em>Mode 1<\/em>) ed i secondi alla <em>Esplorazione<\/em> di nuovi BMC (e al <em>Mode 2<\/em>). <\/p>\n\n\n\n<p>Il che ci riporta a quelle che Osterwalder chiama <em>Innovation Metrics<\/em> e che ci danno una indicazione a cosa guardare quando stiamo in una modalit\u00e0 di lavoro rispetto ad un&#8217;altra.<\/p>\n\n\n\n<figure base ai processi aziendali presi in considerazione non cambia solo il modo di operare, ma anche i KPIs a cui fare attenzione ed insieme a questi gli obiettivi ed i risultati chiave da ottenere. <\/p>\n\n\n\n<p>Identificando fin da subito <a href=\"https:\/\/www.fullo.net\/blog\/2021\/03\/05\/come-scrivere-un-kpi-utile\/\" data-type=\"post\" data-id=\"3694\">Actionable Metrics<\/a> da mettere in gioco per validare la fase esplorativa o Leading Metrics per quella migliorativa e facendo sempre attenzione che i risultati combacino con gli obiettivi strategici.<\/p>\n\n\n\n<div
